How to Structure a Presentation in English
Most talks are not ruined by weak ideas. They are ruined because nobody can tell which part they are in. Four shapes fix that — and one of them is the shape you probably use by accident.
A talk is not an essay read out loud. Your reader can go back, your listener cannot — and that one difference decides everything about how to structure a presentation in English.
Your audience gets one pass, at your speed, with no way to check what you said two minutes ago. So the shape of your talk is not a tidiness habit. It is the only thing holding your ideas in somebody else’s head.
Below are the four shapes that research says work, the number of parts to use, and the exact sentences that tell an audience which shape they are in.
OneStructure is not decoration. It is memory.
In 1969, Gordon Bower and his colleagues gave people the same words to learn twice over. One group saw them in a random order. The other saw the identical words arranged into groups and sub-groups — minerals, then metals, then rare metals, and so on down.
The organized group recalled two to three times more.
Same words. Same people. Same amount of study time. The only thing that changed was whether the material arrived with a shape attached.
Your structure is not a courtesy you pay the audience. It is the reason they keep any of it.
One honest note before you build a whole talk on this: Bower’s people were learning word lists, not listening to speeches. Nobody has run that exact study on a conference room. The next section is the one that gets closer to real language.
TwoSome shapes are remembered better than others
Bonnie Meyer and Roy Freedle took a single set of information and wrote it four different ways. Same facts, four organizations:
- Comparison — two things set against each other.
- Problem and solution — here is what is wrong, here is the answer.
- Causation — this happened, and it caused that.
- A collection of descriptions — several separate points about one topic.
The first three were recalled better than the fourth.
Read that fourth one again, because it is the shape almost everyone reaches for when they are nervous. “Three things about our new product.” “Some facts about my city.” “A few points on the budget.” It is a list. A list has no internal logic, so there is nothing to hold the parts together, and it was the weakest of the four.
Before you write a word, choose one of the other three:
- Use comparison when you want people to choose, or to see a difference.
- Use problem and solution when you want people to act.
- Use causation when you want people to understand why something happened.
Fair warning: this was a study of written information, not of live presentations, and it measured recall rather than persuasion. It is still the closest thing we have to evidence about which shape survives in someone’s memory, and the direction is clear.
ThreeHow many parts? Fewer than you think.
You have heard that people can hold seven things in mind. That number comes from a 1956 paper by George Miller — who described it as a rough figure and made a small joke of how often the number seven turned up in his data. It was never a law. It became one anyway.
Nelson Cowan reviewed decades of later evidence and put the working number at about four: four items held in the focus of attention at one time, for a normal adult.
Be careful with what that does and does not mean. Cowan measured what a mind can hold at a single moment, not how much of your talk somebody will remember tomorrow. But it points in an unmistakable direction, and it agrees with what every experienced speaker will tell you: three main parts, four at the very most.
A longer talk does not get more parts. It gets more inside each part. A five-minute talk has three sections. A twenty-minute talk has three sections with more detail in each one — not nine sections.
FourWhat each part is actually doing
Once you have chosen a shape and three parts, most of the hard decisions are already made.
The opening does one job that people forget: it tells the audience what to listen for. Say your shape out loud in the first thirty seconds and everything after it lands in a labeled box. (There is far more to say about openings, and a whole article on the seven that work.)
The middle is your three parts, in the order your shape demands. Comparison goes option A, option B, my recommendation. Problem and solution goes cost of the problem, the solution, what you want people to do. Causation goes the cause, what followed, what it means now.
The close is one sentence that you decide in advance and do not improvise. It is also the part listeners are most likely to keep, which is worth knowing when things go wrong: the middle is where a stumble costs you least.
Sentences that announce your shape
Say one of these in your first thirty seconds. Each one hands the audience a map before you start walking.
- Problem and solution
- I want to show you a problem, and then what I think we should do about it.
- Something here is not working. I have one idea, and I need three minutes.
- Comparison
- There are two ways to do this. I’ll take them one at a time, then tell you which one I’d choose.
- I want to compare what we do now with what we could do instead.
- Causation
- I’m going to explain why this happened, and what it led to.
- One decision changed everything that came after it. Let me start there.
- Time order, when the shape really is a sequence
- I’ll take you through three stages: where we started, what changed, and where we are now.
The one to avoid: “Today I’m going to talk about a few things about…” That sentence announces a collection of descriptions — the shape that came last in section two. If it is the only opening you can think of, your talk does not have a shape yet.
FivePlan the shape. Do not plan the sentences.
Here is where advice written for native speakers stops being enough.
Pauline Foster and Peter Skehan gave learners speaking tasks under three conditions: no planning time, ten minutes of loose planning, and ten minutes of detailed, guided planning. Then they measured three separate things — how fluently people spoke, how complex their language was, and how accurate it was.
Planning helped fluency, strongly. It helped complexity too.
And then the result that nobody quotes: the most accurate speakers were not the detailed planners. They were the ones who had planned less.
That finding is worth more to you than the first two. Attention is limited, and in a second language it is stretched thinner than in your first. Plan every sentence and your attention goes to remembering the script you wrote — which is attention taken away from the English coming out of your mouth right now.
So plan the architecture and leave the wording alone:
- Plan: your shape, your three parts, your first sentence, your last sentence, and the phrase that moves you between parts.
- Do not plan: the wording of the middle. Say it slightly differently every time you practice. That is not sloppiness — that is what stops you from reciting.

Build it in this order
Twenty minutes with a blank page, before you open any slides.
- Write the one sentence you want people repeating tomorrow. This is your close.
- Choose your shape: comparison, problem and solution, or causation.
- Write three part-titles that fit that shape. Three, not nine.
- Under each part, write two or three points. Words, not sentences.
- Cut whatever does not serve the closing sentence you wrote in step one.
- Write your opening last, now that you know what you are opening.
- Write the shape-announcing sentence from the box above into your opening.
- Say the whole thing out loud once. Anywhere it feels tangled, the problem is the structure, not your English.
The short version
Organized material is remembered several times better than the same material without a shape. Comparison, problem and solution, and causation all beat a list of points. Use three parts. Announce your shape in the first thirty seconds. Plan the architecture, and leave your sentences free.
Then say it out loud, and fix what your mouth tells you is wrong.
